A large-scale European product recall

Following a regulatory recall order against a major European consumer brand in early 2024, the parent company faced imminent insolvency. Breakwater joined a crisis team established to avert that outcome and operationalise the recall at pace.

The engagement covered the full programme lifecycle:

  • Safety triage — large-scale data analysis across thousands of consumer service records to isolate the principal safety risks within the product portfolio.
  • Inspect & Upgrade programme — design and rollout of the pan-European inspect-and-upgrade operation, covering 80,000 units across multiple jurisdictions.
  • Supply chain — establishment of replacement production capacity and the supply chain for 400,000 components.
  • CRM & IT infrastructure — design and implementation of the case management and customer interaction systems supporting consumer-facing operations.
  • Data & reporting — build of the operational data model, executive dashboards, and regulatory reporting structure underpinning programme governance.
  • PMO & operations — assumption of full PMO, customer service, and operational responsibility through to the structured wind-down.
